The industry has spent the last decade building a framework to transport massive amounts of information from point A to B and back again. But here’s the thing, all this movement does not include context.
You know what desperately needs context? AI agents. Without it, they make up what they don’t know. Your AI agent is only as good as the context it can access, yet according to the Cisco AI Readiness Index, only 19% of companies have AI-ready data.
This is today’s Context Crisis. Data stacks are capable of moving unthinkable amounts of data, but they cannot remember what any of it means .
The Logistics of Amnesia
The Modern Data Stack was designed for logistics: the high-speed movement of Events . But intelligence, the kind your AI agents actually need, requires State.
To understand why your AI is failing you have to understand the difference between the two:
- Events are logistics. They are specific signals like a checkout completed, a lead created or an email sent. They describe the movement of data from point A to B. Events exist for a moment and then they are gone.
- State is logic. It is the persistent memory of your business. It is what links a checkout today to a support ticket from six months ago. State is the why and the how behind the raw numbers.
In this framework, intelligence is the ability to use state to make sense of events. It is the transition from knowing something happened to understanding why it matters and what to do next.
When you move data through a traditional pipeline, you strip its context at every hop. A pipe transports a row from Salesforce to Snowflake with zero awareness of that row’s context. This means your AI agent will see that the customer exists, but because the pipeline is stateless, it has no memory of the history or the relationships that define that customer.
Without a central logic layer to maintain State, your AI is forced to fill in the blanks. Without State, your flashy AI agent will confidently spew facts with no basis in reality.
A Body without a Brain
Currently, your data stack is like a body without a brain. It is a group of organs working in isolation on the same body. Your CRM, your warehouse and your billing systems store and move data, but they have no central coordinator to transform movement into meaning.
Intelligence is not a storage issue, it is a coordination issue.

To solve the context crisis, you don’t need to replace your data stack. You need to add a layer of logic that sits above your existing logistics infrastructure.
The companies solving this problem are building what we call a “unified intelligence layer.” This is a system that maintains state while your existing tools handle events. Here’s how it looks in practice:
- Real-time relationship mapping. Instead of manually documenting that user_id in Salesforce equals customer_email in Stripe, leading teams are implementing systems that discover and maintain these connections automatically so when a new field appears in your CRM, the system will find its relationship to existing entities within hours, not quarters.
- Persistent contextual memory. The shift here is architectural. Rather than treating each data movement as an isolated transaction, forward-thinking organizations maintain a continuous state graph. When an AI agent needs to understand a customer, it doesn’t query ten different tables to try and stitch together an incomplete narrative. It accesses a continuously updated representation of that customer’s entire journey. This is computationally expensive, which is why most companies haven’t done it, but it’s becoming non-negotiable for reliable AI.
- Unified business semantics. The hardest problem isn’t technical, it’s definitional. What does “active customer” mean? How do you calculate churn? Different teams will give you different answers, and your AI inherits that confusion. The organizations getting this right are treating semantic definitions as a priority engineering concern. They define business logic once and automatically propagate it everywhere that definition matters.
This isn’t optional infrastructure for the AI era, it’s the foundation. Without it, you’re building expensive guessing machines that happen to use GPUs, not intelligent systems.
Companies that solve this now will have AI that remembers. Companies that don’t will have AI that hallucinates regardless of prompt quality or model size.
